Resumen
Este proyecto de título tiene como finalidad desarrollar una reingeniería bajo la
implementación de la filosofía japonesa Justo a Tiempo (JIT) en Maestranza PROYET
Ltda., empresa dedicada a la fabricación de repuestos industriales.
El proyecto se inicia mostrando toda la fundamentación teórica que la filosofía JIT
entrega para analizar cuales son las herramientas mas adecuadas para ser utilizadas
en la implantación. La empresa, con un crecimiento promedio de un 32% anual en los
años 2000-2004, no contaba con una estructura organizacional ni productiva para
afrontar mayores desafíos, por lo que los socios de PROYET comenzaron a tomar con
seriedad el proyecto decidiendo asumir una inversión económica de aproximadamente
700 UF, utilizadas para realizar un cambio de planta, programas de educación del JIT
para los trabajadores, así como la compra de máquinas y herramientas para optimizar
los setups y disminuir los tiempos de fabricación.
Se realizó un levantamiento de procesos con el cual se puede analizar cuales son los
puntos críticos a modificar con el JIT, desde la recepción de un pedido de cotización
pasando por su proceso de fabricación hasta su entrega final, esto incluyendo la
relación con clientes y proveedores.
De esta manera se comenzó a implantar el Justo a Tiempo, tomando como planta piloto
el área de producción, en donde se reestructuro la forma de afrontar los pedidos de
fabricación, disminuyendo los inventarios en proceso, minimizando los tiempos de
setups y desarrollando planes de mantenimiento predictivo para las máquinas. El
concepto de ergonomía se asumió de muy buena manera gracias a la aplicación de las
denominadas 5S, las cuales cambiaron rotundamente el panorama de la empresa.
Estos hechos, sumados a los planes de acción llevados a cabo para producir justo lo
necesario en el momento adecuado y las relaciones establecidas con proveedores y
clientes importantes, permitieron demostrar después de solo dos meses de aplicación
del JIT, que la empresa aumentó la variación entre las ventas y la utilización de las
máquinas de un 0.08% a un 0.18%, cifra que demuestra que se están fabricando
repuestos utilizando menos las maquinas y personal, lo que trae consigo mayor
rentabilidad para la empresa.
The objective of this project is developing a reengineering process by the implementation of the Just in time (JIT) philosophy1 in the Machine Shop PROYET Ltd., a company that works manufacturing industrial spares. This project is initiated with theoretical basis that JIT philosophy uses to analyze the best tools you can use to start your project. The company, with an annual 32% of growth average between 2000 and 2004, didn’t have an organizational or productive structure to face bigger challenges. That is the reason why partners from PROYET begin working seriously on this. To confront this challenge, the partners assumed an economic investment of 700 UF approximately. With this amount of money they made changes in the company. To the workers, they created educational programs from JOT . They bought machinery and tools to improve setups and to reduce the manufacture time. An overhaul of all processes that the company makes was done. This helped to verify which are the most important points to be analysed, from receiving an order to value a product to the final delivery, and also the relationship with the suppliers. From this point, we started the application of Just in Time. We worked, mainly, with the production area. We reorganised the way we worked to increase manufacture orders by reducing stocktaking and setups time; developing maintenance plans to the machines. The concept of ergonomics was a success thanks to the 5S, which changed completely the company scene. These facts plus the action plans we used to produce the necessary just in the right time; the relationship with the suppliers and important customers, allowed to prove after two months of the implementation of JIT that the company increased its sales and the utilization of machines from a 0.08% to a 0.18%. This figure demonstrates that the manufacturing of spares is done with fewer machines and workers, which means that the profitability is higher.
